Balanced Scorecard

The Balanced Scorecard (BSC) is ProBeya's implementation of the Kaplan & Norton strategy management framework. It translates an organization's vision and strategy into a coherent set of objectives, measures, targets, and initiatives organized across four perspectives: Financial, Customer, Internal Process, and Learning & Growth.

The module includes strategy map visualization with causal links between objectives, measure tracking with historical data, initiative management linked to PPM projects, and dashboard health scoring.

Overview​

Organizations that measure only financial performance see the results of decisions made months or years ago. The Balanced Scorecard solves this by balancing lagging financial indicators with leading indicators from three additional perspectives: customer satisfaction, internal process efficiency, and organizational learning capacity.

ProBeya's BSC module provides:

  • Scorecard creation with automatic seeding of four default perspectives.
  • Objective management per perspective with status tracking and owner assignment.
  • Measure tracking with targets, actuals, thresholds, and historical recording.
  • Initiative management linked to BSC objectives and optionally to PPM projects.
  • Strategy maps with causal links between objectives across perspectives.
  • Causal chain traversal to understand how one objective influences others.
  • Dashboard scoring that aggregates objective health into perspective-level and scorecard-level metrics.

Getting Started​

  1. Navigate to the Balanced Scorecard section from your workspace menu.
  2. Click New Scorecard and provide:
    • A Title (e.g., "Corporate BSC FY2026").
    • The Fiscal Year this scorecard covers.
    • Optional Vision, Mission, and Values statements.
  3. The scorecard is created in Draft status with four default perspectives automatically seeded:
    • Financial (green, dollar-sign icon)
    • Customer (blue, users icon)
    • Internal Process (orange, cog icon)
    • Learning & Growth (purple, graduation-cap icon)
  4. Add Objectives to each perspective (e.g., "Increase Revenue per Customer" under Financial).
  5. For each objective, define Measures with targets and Initiatives with owners and timelines.
  6. Draw Causal Links between objectives to build the strategy map (e.g., "Employee Training" drives "Process Efficiency" drives "Customer Satisfaction" drives "Revenue Growth").
  7. Move the scorecard to Active status when it represents the approved plan.

Key Concepts​

Causal LinkA cause-and-effect relationship between two objectives, with a strength rating (strong, moderate, weak). Forms the basis of the strategy map.

How It Works​

The Four Perspectives​

Every scorecard starts with four standard perspectives. Organizations can customize names, colors, icons, and descriptions, or add entirely new perspectives.

The perspectives are ordered by sortOrder and can be reordered using the reorderPerspectives procedure.

Objectives and Status Tracking​

Each objective belongs to a perspective and carries:

  • Description: What the objective means and why it matters.
  • Owner: The person accountable for achieving the objective.
  • Status: One of not_started (40 points), on_track (100 points), at_risk (60 points), off_track (20 points), achieved (100 points).
  • Weight: Optional relative importance for weighted scoring.

Status scores feed into the dashboard health calculation.

Measures and Historical Tracking​

Measures are the quantifiable KPIs that indicate whether an objective is being achieved:

  • Target Value: The goal (e.g., "95% customer satisfaction").
  • Actual Value: The current reading.
  • Unit: The unit of measurement (%, EUR, days, count, etc.).
  • Thresholds: Red and amber boundaries for automatic RAG status coloring.
  • Direction: Whether higher is better (increase) or lower is better (decrease).

Measure values can be recorded over time using the recordMeasureHistory procedure, creating a time-series that powers trend charts. The syncFromKpi procedure can pull values from ProBeya's KPI boards for automated updates.

Initiatives and Project Linking​

Initiatives represent the concrete work that advances an objective. Each initiative has:

  • Description: What the initiative involves.
  • Owner: The person responsible for delivery.
  • Status: The current delivery status.
  • Start and End Dates: The planned timeline.
  • Budget: The allocated funding.
  • PPM Project Link: Optional link to a PPM project for full delivery management.

When linked to a PPM project, the initiative benefits from the project's detailed WBS, resource plan, and progress tracking.

Causal links connect objectives across perspectives, forming a cause-and-effect network. Each link specifies:

  • From Objective: The causing objective (typically in a lower perspective).
  • To Objective: The affected objective (typically in a higher perspective).
  • Strength: strong, moderate, or weak.
  • Description: The rationale for the causal relationship.

The strategy map visualizes these links as a directed graph, with objectives arranged by perspective from bottom (Learning & Growth) to top (Financial).

Causal Chain Traversal​

The getCausalChain procedure performs a BFS traversal starting from a selected objective. It returns all downstream objectives with:

  • Depth: How many links away from the starting objective.
  • Link Strength: The strength of each connection.
  • Link ID: For reference and editing.

This answers questions like: "If we achieve this Learning & Growth objective, which Financial objectives will it ultimately drive?"

Cycle detection prevents infinite loops -- if the causal graph contains cycles, the BFS stops at previously visited nodes.

Dashboard Health Scoring​

The getScorecardDashboard procedure computes a health score for the entire scorecard:

  1. Each objective status maps to a numeric score: on_track/achieved = 100, at_risk = 60, not_started = 40, off_track = 20.
  2. Perspective health is the average score of all objectives in that perspective.
  3. Scorecard health is the average of all perspective health scores.

The getStrategyHealth procedure provides a more detailed breakdown including per-perspective scores, at-risk objectives, and trend indicators.

Permissions​

  • Strategy Leads and Workspace Admins can create, edit, and delete scorecards, perspectives, objectives, measures, initiatives, and causal links.
  • Objective Owners can update the status and measures of their assigned objectives.
  • Team Members with workspace read access can view scorecards, strategy maps, and dashboards.
  • All BSC data is scoped to the organization -- cross-tenant access is prevented at every API procedure.

Tips & Best Practices​

Keep the number of objectives manageable

A common mistake is adding too many objectives. Aim for 15-25 objectives across all perspectives. More than that dilutes focus and makes the strategy map unreadable.

Define at least one measure and one initiative per objective

An objective without a measure is aspirational but unmeasurable. An objective without an initiative is measurable but unactionable. Both are needed for strategy execution.

Build the strategy map bottom-up

Start with Learning & Growth objectives, then define the Internal Process improvements they enable, then the Customer outcomes, and finally the Financial results. This cause-and-effect chain ensures strategic coherence.

Use causal chain traversal to validate strategy logic

Select a Financial objective and trace its causal chain backward. If no Learning & Growth or Internal Process objectives connect to it, the strategy has a gap -- financial results will not materialize without underlying capability improvements.

Record measure history monthly

Consistent monthly recording creates the trend data needed for meaningful analysis. Sporadic recording produces unreliable charts and makes it hard to detect early warning signals.
