Operating Model Canvas

The Operating Model Canvas is ProBeya's framework for capturing how an organization operates today and how it intends to operate in the future. It structures the operating model across six dimensions -- Capability Management, Governance, Processes, Technology, Talent & People, and Culture -- with maturity-level assessments, gap analysis, and initiative tracking for each dimension.

This module is essential for transformation programs that need to define a Target Operating Model (TOM) and measure progress toward it.

Overview​

Transformation programs fail when teams have no shared understanding of how the organization currently operates or where it needs to go. The Operating Model Canvas solves this by providing a structured, assessable framework that makes the current state and target state explicit across all organizational dimensions.

ProBeya's implementation supports three model types:

  • Operating Model -- A general-purpose model capturing any aspect of how the organization functions.
  • Target Operating Model (TOM) -- A forward-looking model defining the desired future state.
  • IT Operating Model -- A technology-focused model for IT transformation programs.

Each model progresses through a lifecycle: Draft (initial creation), Current State (represents today's reality), Target State (represents the goal), and Archived (superseded by a newer model).

Getting Started​

  1. Navigate to the Operating Model section from your workspace menu.
  2. Click New Model and provide:
    • A Title (e.g., "Manufacturing Division Operating Model Q3 2026").
    • A Model Type: Operating Model, Target Operating Model, or IT Operating Model.
    • An optional Description to capture the model's purpose and scope.
  3. The model is created in Draft status.
  4. For each of the six dimensions, populate:
    • Current State description -- How the organization operates today in this dimension.
    • Target State description -- How the organization should operate in the future.
    • Maturity Level (1-5) -- Current capability maturity on a 5-point scale.
    • Target Maturity Level (1-5) -- Desired capability maturity.
    • Gap Analysis -- Narrative description of what needs to change.
    • Initiatives -- Specific improvement actions to close the gap.
  5. Use the Gap Summary view to see which dimensions have the largest maturity gaps.
  6. Use Compare Models to view two models side by side (e.g., current state vs. target state).

Key Concepts​

How It Works​

The Six Dimensions​

The Operating Model Canvas assesses an organization across six interconnected dimensions:

Each dimension can be assessed incrementally -- teams can populate one dimension at a time without affecting others.

Maturity Assessment​

The 5-point maturity scale follows a standard capability maturity model:

Setting both current and target maturity levels creates a measurable gap that drives improvement planning.

Gap Summary​

The gap summary automatically identifies dimensions where the current maturity level is below the target. It:

  • Filters to dimensions where maturityLevel < targetMaturityLevel.
  • Calculates the gap size (target minus current).
  • Sorts by gap size descending, so the biggest improvement areas appear first.

This prioritization helps transformation leaders focus resources on the dimensions with the largest improvement opportunity.

Model Comparison​

The comparison feature fetches two models with all their dimensions and returns them side by side. Use cases include:

  • Current vs. Target: Compare the current-state model with the target operating model to visualize the transformation journey.
  • Cross-Unit Benchmarking: Compare operating models across different business units to identify best practices and inconsistencies.
  • Version Tracking: Compare last year's model with this year's to measure progress.

Both models must belong to the same organization -- cross-tenant comparisons are prevented by design.

Hoshin Kanri Integration​

Operating model dimensions can be linked to Hoshin Kanri strategic objectives. When an organization sets a target maturity level for a dimension (e.g., "Move Technology maturity from Level 2 to Level 4"), the improvement work is tracked as a Hoshin objective that cascades into breakthrough initiatives and annual plans.

The link is stored in the dimension's initiatives array and enables bidirectional navigation:

  • From the Operating Model Canvas, navigate to the linked Hoshin objective.
  • From the Hoshin X-Matrix, navigate to the linked Operating Model dimension.

Permissions​

  • Workspace Admins and Transformation Leads can create, edit, and delete operating models.
  • OpEx Coordinators can update dimension assessments and initiatives.
  • Team Members with workspace read access can view models and gap summaries.
  • All models are scoped to the organization -- models from one tenant are never visible to another.

Tips & Best Practices​

Start with the current state before defining the target

Resist the temptation to design the target operating model first. A thorough and honest current-state assessment ensures the gap analysis is grounded in reality rather than wishful thinking.

Use initiatives to bridge each gap

For every dimension with a maturity gap, define at least one concrete initiative with an owner and timeline. Gaps without initiatives are observations, not action plans.

Link high-priority dimensions to Hoshin objectives

If a dimension gap is strategically important, link it to a Hoshin Kanri objective. This ensures the improvement work cascades into annual plans and gets the visibility it needs at leadership level.

Reassess quarterly during transformation programs

Operating models are not static. Schedule quarterly reassessments to update maturity levels and track progress. Compare the current quarter's model with the previous quarter to measure movement.
